The ads are running. 30 columns in the dashboard, all numbers.

Optimization doesn’t mean looking at every number. It means asking the right question: where is the money leaking?

Diagnosis tree: where is the problem?

SymptomPossible problemFix
CPM very highSmall audience / competition / poor qualityBroader audience, better creative
Low CTR (<0.8%)Weak creative/hookA new hook, real content
Good clicks, few chats/ordersLanding page / WhatsApp replies / priceFix the page, reply speed, offer
Good chats, few ordersSales processReply kit, COD, trust (Chapter 12)
Good before, bad nowCreative fatigueNew creatives

CTR benchmarks vary by industry and format; your own account’s trend is the best benchmark.

Which columns to look at

Create a custom column set in Ads Manager:

Spend→CPM→CTR→Cost per chat/lead→Orders→Cost per order→ROAS

Read in funnel order. Wherever a number suddenly worsens, that’s the leak. Formulas in detail in Chapter 35.

Kill, fix or scale: decision rules

SituationDecision
Cost/order < ₹250 (target), stable 7+ daysScale: budget +20% every 3–4 days
Cost/order ₹250–411Fix: test creative/offer, wait
Cost/order > ₹411 (margin), after enough spendKill: stop it

Remember ₹411? The margin (Chapter 2). Cost/order above it = a loss on every order.

How to scale without breaking things

  • Vertical: raise the winning ad set’s budget gradually (~20%), not double at once
  • Horizontal: take the winning creative to new audiences/locations (Jodhpur, Udaipur)
  • Creative: make 3 new variations like the winner

As the budget grows, a slight rise in cost/order is normal. Stay below the margin.

Weekly optimization ritual (30 min)

  1. Compare the last 7 days with the 7 days before
  2. Each campaign’s cost/order vs target
  3. Write kill / fix / scale decisions
  4. Launch new creatives, stop the tired ones
  5. One line of notes: what did we learn?

Don’t touch ads every day; make considered changes once a week.

StyleStreet’s real problem

“Ads are expensive”, or looking in the wrong place?

In the first month StyleStreet’s overall cost/order was ₹380. Neha said “ads don’t work”. When the funnel was broken down:

  • TOFU CTR was good (1.6%), but one old creative at 0.5% was eating money
  • WhatsApp chats were good, but chats after 11 pm got replies the next morning: ~40% of chats wasted
  • Retargeting had only been running for 1 week

The problem wasn’t “ads”; it was specific leaks.

Practical example: After 30 days: before vs after

MetricMonth 1Month 2 (optimized)
Spend₹10,000₹10,000
Orders from ads2640
Cost/order₹380₹250
ROAS2.5x3.84x

What changed? The weak creative was stopped, the “Washed 10 times” hook was scaled, retargeting ran all month, and night-time chats got an away message + a morning priority list.

Your mission: Build an optimization report

With a real or demo campaign’s data:

  1. Write the custom column set (in funnel order)
  2. Use the diagnosis tree to find your biggest leak
  3. Write a kill/fix/scale decision for each campaign/ad set
  4. Scaling plan: how much, when, how
  5. Make a checklist for the weekly 30-min ritual
  6. Start a “lessons learned” log

Output for the client project

Your project file now has an Ads Optimization System:

  • Diagnosis tree
  • Kill/fix/scale rules (target ₹250, max ₹411)
  • Scaling plan
  • Weekly ritual
  • Result: ₹380 → ₹250 per order, ROAS 3.84x

Stage 5 complete! StyleStreet’s ads are now profitable.

Golden rule: Ads aren’t expensive; leaks are. Find where the funnel gets stuck, fix it there, and grow the winner gradually.

In the next episode: Stage 6 begins! In Chapter 29 we’ll talk about leads: how and where to get interested people’s details.
